
The default failure
The instinctive way to light a shop is to light it evenly from above — a regular grid of downlights or a continuous luminous ceiling, specified to hit a horizontal lux level measured at floor or working-plane height.
This produces a store that measures well and sells badly. Horizontal illuminance lights the floor and the tops of people's heads. Merchandise, however, is presented on vertical surfaces — gondola faces, wall bays, hanging rails — and a downward-biased scheme leaves those faces in the shadow of the shelf above them. The customer stands in a bright aisle looking at dim product.
Worse, an evenly lit store has no hierarchy. If everything is equally bright, nothing is emphasised, and the features you spent money on do not read as features at all.
Light the product, not the floor. Everything else in retail lighting follows from this one correction.
The three layers
We specify retail lighting as three deliberately separate layers, drawn and budgeted separately so that they can be balanced against each other rather than merged into a single lux target.

The important discipline is that ambient is not the hero. It is tempting to raise the ambient level because a bright store feels busy and safe. But every increment of ambient light reduces the contrast that the vertical and feature layers depend on. Raise it far enough and the whole composition flattens — you have spent the feature budget and thrown away the effect.
Contrast is the mechanism
What draws a customer across a floor is not absolute brightness, it is difference. The eye is drawn to the brightest thing in the field of view, and it adapts to whatever the general level happens to be. A feature reads as a feature when it sits meaningfully above its surroundings.
This has a practical consequence that surprises clients: the way to make a zone feel brighter is often to make the space around it darker. On the flagship at The Mines the base condition across the sales floor is deliberately calm and neutral, so that the arched display wall, the ring ceiling and the saturated zone colours have something to be brighter than. Lift the ambient and every one of those moments weakens.
It also means that a contrast ratio, not a lux figure, is the meaningful specification. When we review a value-engineered lighting package the question we ask is not "how many fittings did we lose" but "what happened to the ratio between the feature layer and the ambient layer". A package can lose a third of its fittings and be fine, or lose a tenth and be ruined, depending entirely on which layer took the cut.
Colour temperature: warm base, neutral product
Value retail defaults to cool white throughout, because cool light is cheap, efficient and reads as clean. It also reads as clinical, and over a large floor plate it makes a store feel like a warehouse.
Our general approach is a warm base with neutral product light. Architectural surfaces — ceilings, timber, feature coves — go warm, which is what makes a 30,000 sq ft room feel habitable rather than industrial. Merchandise lighting sits more neutral so that product colour is rendered honestly, because a customer who buys a cushion that looks different at home does not come back.
The exception is categories where colour fidelity is the purchase: cosmetics, paint, textiles, anything where the customer is matching. Those get neutral, high colour-rendering light regardless of what the surrounding zone is doing.
Two things we have stopped doing
- Specifying lighting as a percentage of fit-out cost. It guarantees the layer gets cut proportionally when the tender comes back high, which is exactly backwards — lighting is the cheapest way to change how expensive a store looks. We now set it as an absolute figure tied to the contrast targets.
- Drawing concealed LED on the general electrical layer. Concealed lighting is invisible on a plan until it is missing on site. We now draw every LED run in magenta on a dedicated layer, so it is impossible to omit from a package by accident and impossible to value-engineer quietly. It is a trivial convention that has protected more design intent than any argument in a meeting.
What to check on your own store
Three quick tests, none of which need equipment:
- Stand at the end of an aisle. Can you read product on the bottom two shelves from there? If not, your vertical layer is missing, not your ambient.
- Photograph the store on a phone with no flash. The camera's exposure will average the scene — whatever is still legible is what your customer's eye is actually being drawn to.
- Turn the feature layer off. If the store looks broadly the same, the feature layer is not doing enough to justify what it cost.
